Few tips:
Make sure the salt doesn't meet with the yeast, add salt only when u have added some of the flour already.
Dissolve the yeast in lukewarm water and let activate 15-20 mins.
Add 4-5 tablespoons of flour to the yeast.
Drop some sugar too in the yeast.
Let rise. Knead again and rise again and then form challahs.
Let rise again after forming, b4 baking.
Don't overfill the pans.
Preheat the oven.
Hope any of these were helpful. Good luck.

Check make sure the yeast is still good. Try proofing some separately to check it.

Has the climate been different the past 2 months?
Sometimes that can effect the rising.
