How much of each

1 cup confectionars sugar, 1 tbsp milk, 1/2 tsp extract. Can add a drop of oil if needs more to come together. Should be very thick otherwise it will turn sheer when it dries.

Eyeball how much icing you need, that's how much sugar to start with. Add a spoon of milk at a time. It gets runny very very quickly. You want the consistency that if you scoop a spoonful and tip it back into the bowl, the icing should take a second or two to drop off the spoon. Wait til the muffins are completely cool before icing otherwise it will run off the sides

All these are great but ideally I would want a dairy free icing too. Does anyone have that?
