It came out awful  I’m so disappointed I don’t know what I did wrong

Maybe it depends on how you shred your potatoes. I do mine very finely shredded shoestring without peeling and I don't notice any difference..

Maybe it’s related to how you do it, bigger pieces vs smaller. I do my kugel on the purée setting.

Maybe, I did half the batter very fine and half a thicker shred - that’s how I do my kugel always

I'm sure you did nothing wrong. You just learned that you don't like kugel with the peel. I get it. I only like Idaho/Russet potatoes that were peeled.
