After spending hours preparing and baking challah I just realized I forgot to take challach, now what???

you can take challah even from an already-baked batch. You put all challahs toether and cut off a piece from one of the challahs. Youre best off asking a shayla before doing that though.

I had that happen when I baked challas recently. I asked a shaila and the response was similar to what mamabear is saying. Ask your LOR, though.

yup ... you gather them ... cover them ... say the brocha and pull a peice off one ... voila !!!

There is a problem also if you discover it on Shabbos, or Yom Tov.
I remember that in Israel it is different than in Chutz l'aretz, so be very careful in the future and ask your Rav.
