Anyone have a list of what needs to be done ? And what to do now versus in a month versus right before etc ?
Checklists ? How do I plan this ? What do I do first?

It depends if the Bar Mitzva is in a year or in a couple of months.
Bar Mitzva lessons
Reserve a hall
Choose a caterer
Choose an event planner or decide what you will do on your own if you are not doing a high end event
Make a guest list
Invitations
Choose a menu

I bought tefillin from a sofer who needed two weeks notice. Many other people order a year to in advance

First is order tefillin. We ordered from someone about 9 months in advance (started communication then. Got the tefillin a few days before hanacha.)
Then figure out which shabbos you're making the bar mitzvah- especially if your son is leining and needs to practice. Make sure you're doing the right shabbos. Ask your shul leining policy for bar mitzvah. Some only allow maftir haftarah. Book the shul ad your bar mitzvah
If you're making the kiddush at the shul, book the shabbos. If at a hall, book the hall.
If you're making a bo bayom In a hall or shul, book it.
If you're hosting shabbos seudos in a hall or shul, book them.
If you're using a party planner or caterer, book them.
If you're having music, book it.
Ask neighbors if they can host OOT guests for sleeping for that shabbos. Especially call early If there are other simcha in your neighborhood that week.
Start thinking about invite list. Never hurts to start it early.
All the rest can be handled later.
The rest includes
Invitations
Hat, suit, shirt, (cufflinks if the type), tie, shoes
Tefillin bag and pouch
Find out what boys post bar mitzvah wear to school. For us it was an entire new wardrobe Weekday shirts all white, dress pants (stretch), dress shoes
Clothing for other family members, if buying special for the bar mitzvah
Figuring out , if you're like me and are not using caterers and party planners, the food, table cloths, set up, clean up, etc
Arranging food
Hosts gifts (can be as simple as a candy platter or elaborate as China serving bowls or Lucite something or other)
Little bags with food and water and map and schedule for oot guests
I might be missing something. But that's about it
Oh... AND DON'T FRET! IT WILL ALL WORK OUT AND BE BEAUTIFUL!!!

Advice I was given before DS's bar mitzvah : expect 10 things to go wrong. When something does, instead of panicking, you can tick it off knowing there are only 9 left!
