I start my crockpot on High. It needs about 8 hours on high then I lower to auto. Short Shabbosim I start a little earlier around 10.am (high) and the auto on mine still brings it to a boil and cooks, then stays warm. By Friday night the chulent is ready. Everything is soft. It really depends on the crock pot. If it's not soft enough for Shabbat lunch, start it late Thursday night.

Either this or completely raw.
I put it on right before Shabbos completely raw and cold from the fridge.

I was doing it completely raw right before shabbos but DH wants to switch so its more cooked so I am going to start it this week when I come home around 3pm vs the cholent being the last thing I do.

I happen to put up my cholent completely raw right before Shabbos, but AFAIK Kemaachal Ben Derusai is 1/3 to 1/2 cooked.

I don't think anyone holds the cholent needs to be 3/4 cooked

Friday morning in low in a crockpot all day. Sometimes, if I am home on Friday, I cook on high for 2-3 hrs and then switch to low. I don't think it makes a difference though. But it smells like shabbos faster!
